A generative engine optimization agency helps your brand get mentioned, cited and recommended in AI answers from tools like Google AI Overviews, AI Mode, ChatGPT, Perplexity and Claude. The good ones do it by combining solid SEO with AI crawler access, answer-ready content, brand mention building and honest measurement, not by selling secret prompts or guaranteed placements.
This guide is for e-commerce and Shopify teams deciding whether to hire GEO help. You'll learn what a GEO agency actually does, what the research says works, how it differs from a traditional SEO agency, what a realistic engagement includes, the questions to ask before you sign, the red flags to avoid and how to judge results.
What does a generative engine optimization agency do?
Generative engine optimization (GEO) is the work of improving how often and how accurately AI systems use your brand and content in the answers they write. It overlaps heavily with AEO (answer engine optimization) and what some call LLM SEO or ChatGPT SEO. Google's own guide treats all of these as part of SEO, which is a useful way to judge any agency's pitch.
A credible GEO engagement usually covers five areas:
- Crawler access. Checking that robots.txt, your CDN and your firewall allow the search crawlers you want, such as Googlebot, OAI-SearchBot, Claude-SearchBot and PerplexityBot, and making a deliberate choice about training crawlers like GPTBot and ClaudeBot.
- Technical readability. Making sure key facts (products, prices, specs, policies) are in the page HTML, pages are indexable and structured data is accurate.
- Answer-ready content. Rewriting key pages to answer real buyer questions directly, and building comparison, use-case and buying-guide content.
- Brand mentions and entity clarity. Consistent brand information across your site and trusted third-party sources, plus earning reviews, press and expert coverage that AI tools can draw on.
- Measurement. Tracking citations and mentions for a fixed set of questions, AI referral traffic and Google's AI reporting, alongside normal SEO metrics.
For an online store, that work lands on specific pages: product pages that state specs and policies plainly, collection pages that answer "which one should I buy" questions, and guides that win the research prompts shoppers ask before they buy.
What the GEO research actually shows
The term comes from a research paper, GEO: Generative Engine Optimization, by Pranjal Aggarwal and five co-authors, first posted in November 2023 and accepted to KDD 2024. The authors built a benchmark of queries, rewrote source pages with different methods, and measured how much each source showed up in AI-generated answers.
The headline finding is that GEO methods "can boost visibility by up to 40%" in generative engine responses. The details are more useful than the headline:
View the data
| Value | |
|---|---|
| Quotation addition | 27.2 |
| Statistics addition | 25.2 |
| Fluency optimization | 24.7 |
| Cite sources | 24.6 |
| No optimization | 19.3 |
| Keyword stuffing | 17.7 |
Source: Aggarwal et al., GEO: Generative Engine Optimization, KDD 2024 (arXiv 2311.09735, Table 1)
- Adding evidence worked best. Adding quotations, statistics and source citations produced the largest gains on the paper's visibility metric.
- Keyword stuffing did not work. It scored below the unoptimized baseline, a reminder that classic spam tactics do not carry over.
- Readability helped. Fluency and easy-to-understand rewrites gave smaller but real gains.
Treat this as directional. The study ran on its own benchmark and test engines in 2023 and 2024, not on today's Google AI Mode or ChatGPT, and the authors also tested on Perplexity with smaller gains. The practical takeaway still holds: pages that contain specific, quotable, sourced facts are easier for AI systems to use.
GEO agency vs SEO agency: what is different?
Less than the marketing suggests. Google's guide to optimizing for generative AI features says that optimizing for generative AI search "is optimizing for the search experience, and thus still SEO." It adds that no special schema.org markup is required, that Google Search does not use llms.txt files, and that site owners should prioritize effective SEO over "AEO/GEO hacks," naming chunking content, AI text files and inauthentic mentions as examples.
So a good GEO agency is a good SEO agency first. Here is where the work genuinely differs.
| Area | Traditional SEO agency | GEO agency |
|---|---|---|
| Main goal | Rankings and organic clicks | Citations, brand mentions and recommendations in AI answers, plus clicks |
| Platforms | Mostly Google, sometimes Bing | Google AI Overviews and AI Mode, ChatGPT, Perplexity, Claude, Gemini, Copilot |
| Crawlers | Googlebot and Bingbot | Adds OAI-SearchBot, Claude-SearchBot, PerplexityBot and training bot decisions |
| Content | Keyword targeted pages | Question led pages with explicit, quotable answers and evidence |
| Off-site work | Link building | Links plus unlinked mentions in reviews, press, lists and communities |
| Reporting | Rankings, traffic, revenue | Adds citation and mention rate, AI referrals and AI feature impressions |

Why GEO matters for e-commerce brands
AI answers are now part of how shoppers research. Alphabet said in June 2026 that AI Overviews have over 2.5 billion users each month, and in July 2026 that AI Mode had passed 1 billion monthly active users. Adobe reported that traffic from generative AI tools to U.S. retail sites rose 693.4% in the 2025 holiday season compared with the year before.
The catch is that AI answers send fewer clicks. Seer Interactive, studying 3,119 informational queries across 42 client organizations, found organic CTR on queries with AI Overviews fell from 1.76% in June 2024 to 0.61% in September 2025. But being cited inside the answer helped:

| Value | |
|---|---|
| Organic, not cited | 0.5% |
| Organic, cited | 0.7% |
| Paid, not cited | 4.1% |
| Paid, cited | 7.9% |
Source: Seer Interactive, AIO Impact on Google CTR: September 2025 Update, November 2025
In Seer's Q3 2025 data, brands cited in the AI Overview earned about 35% more organic clicks and 91% more paid clicks than brands that were not cited. Seer cautions that this does not prove citation causes the lift, since strong brands may simply earn both. Still, it is the clearest public evidence that the goal of GEO, being one of the sources named, lines up with traffic.
Shopping is also moving into AI tools. Shopify's agentic storefronts let merchants sell in AI channels, with direct checkout in Google AI Mode, Gemini and Microsoft Copilot, while ChatGPT works mainly as a referrer that sends shoppers to your store. That makes accurate product data part of GEO, not a separate feed project.
What a realistic GEO engagement includes
A typical engagement starts with an audit and a baseline, turns that into a prioritized roadmap, then moves into ongoing work. The phases below are how we would expect a credible agency to structure it. Timing varies with site size and how much you can approve quickly.
| Phase | What happens | What you should receive |
|---|---|---|
| Audit | Crawler access, indexation, rendering, structured data, content gaps against buyer questions | A findings list ranked by impact and effort |
| Baseline | Sample a fixed list of buyer prompts across chosen AI platforms, plus competitors | Citation and mention rate by platform, with the prompt list attached |
| Quick fixes | Unblock search crawlers, fix broken markup, put key facts in the HTML | A change log with dates, so effects can be traced |
| Content | Rewrite top pages answer first, build comparison and buying-guide pages | Published pages, mapped to the questions they answer |
| Mentions | Digital PR, review generation, partnerships, expert contributions | A list of earned placements, not paid or fake ones |
| Reporting | Monthly re-sampling plus Search Console, GA4 and revenue data | Trends over time, not single screenshots |
Access fixes can help quickly, while content and authority work usually takes months to show a consistent trend. Because AI answers change from run to run, trends over time matter more than any single result.
You can do a lot of the groundwork yourself first. Our robots.txt and AI crawler tester checks how each AI bot is treated, our AEO checker reviews a page for answer-ready structure, and our schema validator checks your markup.
Questions to ask before you hire a GEO agency
- How will you check whether AI crawlers can reach our site? Look for specifics: named user agents, robots.txt review, CDN and firewall checks, and log analysis with IP verification.
- Which questions will you track, and how? A good answer includes a defined list of buyer questions, the platforms tested, how often, and how results are logged.
- How do you handle answer variability? AI answers change with wording, location and time. The agency should sample each prompt repeatedly and report rates, not one-off screenshots.
- What will you change on our site in the first 90 days? You should hear concrete deliverables, such as page rewrites, new comparison content and structured data fixes.
- How do you earn mentions off our site? Digital PR, reviews, partnerships and expert content are typical. Be wary of anything that sounds like paying for placement in forums or fake reviews.
- What is your view on training crawlers? A good agency explains the trade-off between allowing GPTBot or ClaudeBot and blocking them, and keeps it separate from search crawler access.
- How do you report results? Expect normal SEO metrics plus AI mention and citation tracking, AI referral visits in GA4 and Google's AI reporting in Search Console.
- What do you need from us? Product data, subject matter experts and approval time all affect results.

Red flags when choosing a GEO agency
- Guaranteed citations or rankings. No agency controls what an AI model says, and organic AI answers cannot be bought.
- "Secret" prompts or AI hacks. Google explicitly tells site owners to prioritize proven SEO over AEO or GEO hacks.
- llms.txt as the main deliverable. Google says Search does not use llms.txt, and OpenAI's crawler documentation does not list it as a requirement. It is optional. See do you need an llms.txt file.
- Content chunking as a strategy. Google says its systems understand pages with multiple topics and that length should suit your audience, not AI systems.
- Bulk AI-written pages. Mass-produced pages made mainly to manipulate rankings or AI responses, including pages built only to target query fan-out, can violate Google's scaled content abuse policy.
- No SEO track record. If an agency cannot show solid SEO work, it is unlikely to deliver GEO results, since both depend on the same foundations.
- Vague reporting. An "AI visibility score" with no explanation of the prompts, platforms and sampling behind it is not useful.
How to measure GEO results
Most AI platforms do not share impression data with site owners, so GEO measurement combines first-party analytics with repeated sampling. Ask for these numbers every month.
| Metric | Source | What good looks like |
|---|---|---|
| Citation rate | Repeated sampling of a fixed prompt list | Rising share of prompts where your pages are cited |
| Mention rate and accuracy | Same sampling, reading the answer text | Your brand named more often, with correct facts |
| AI referral sessions and revenue | GA4 referrals such as chatgpt.com and perplexity.ai; Shopify channel attribution | Growing sessions and orders from AI sources |
| AI feature impressions | Search Console generative AI reports, rolling out from June 2026 | More impressions in AI Overviews and AI Mode |
| Organic revenue | GA4 and Shopify analytics | Stable or growing, even as informational clicks shift |
