To prepare your Shopify store for Black Friday Cyber Monday, lock your theme and apps two weeks out, build and test every discount in the admin before the sale, schedule the launch with Rollouts, and stress test checkout on a phone. Shopify handles the hosting load for you, so your real risks are broken discounts, slow apps, stockouts and a checkout that leaks on mobile.
This guide is for Shopify and Shopify Plus teams running a BFCM sale in 2026, where Black Friday falls on November 27 and Cyber Monday on November 30. You'll get the latest Shopify BFCM data, how discount stacking actually works in the admin, a theme and app readiness checklist, a launch plan built on Shopify's own scheduling tools, and a countdown you can start today. For campaign planning and channels, pair it with our guide to BFCM marketing.
Shopify BFCM 2025: what the data shows
Shopify merchants sold a record $14.6 billion over the 2025 Black Friday Cyber Monday weekend, up 27% from 2024 (24% in constant currency), according to Shopify's December 2, 2025 announcement. More than 81 million customers bought from Shopify brands, and sales peaked at $5.1 million per minute at 12:01 p.m. EST on Black Friday.

The weekend has grown every year Shopify has reported it, from $6.3 billion in 2021 to $14.6 billion in 2025. Part of that growth is more merchants joining the platform, so don't read it as same-store growth for your brand. Shopify also notes that its figures are approximate, unaudited, and that methodology changes from year to year.

Four 2025 numbers matter most for planning:
- Average cart price was $114.70, up from $108.56 in 2024. Shoppers were not only hunting the cheapest item, which is a reason to build bundles and tiered offers rather than one flat sitewide discount.
- 32% of orders used Shop Pay. If Shop Pay is off, or hidden behind a slow cart drawer, you're adding friction for a large share of buyers.
- Cross-border orders were 16% of global orders. If you sell internationally, check that local currencies, duties and shipping rates in Shopify Markets are set before traffic arrives.
- More than 94,900 merchants had their best day ever. The weekend is where many stores set their annual peak, so a broken discount on Friday morning is expensive.
The wider US picture
Across all US retailers, Adobe Analytics reported $44.2 billion in online spending over Cyber Week 2025 (Thanksgiving through Cyber Monday), up 7.7%. Cyber Monday was the single biggest day at $14.25 billion, and mobile devices drove 57.5% of Cyber Monday spending.

The takeaway for Shopify stores: demand starts on Thanksgiving and holds through Monday, so your offers, inventory and support coverage need to run for five days, not one.
Set up BFCM discounts in the Shopify admin
Discounts are where most BFCM problems start, usually because two offers stack in a way nobody tested. Shopify gives every discount a class: product (specific items or collections), order (the cart subtotal) or shipping. A discount only combines with another when both are set to allow it.
How Shopify discount stacking works
| Rule | What Shopify allows | What it means for BFCM |
|---|---|---|
| Active automatic discounts | Up to 25 at once, including app discounts | Retire old evergreen automatic discounts before you add BFCM ones |
| Codes per order | Up to 5 product or order codes and 1 shipping code | A shopper can stack codes you never meant to combine if combinations are on |
| Calculation order | Product discounts first, then order discounts on the reduced subtotal, then shipping | Model your margin on the final price, not the headline percentage |
| Multiple percentage order discounts | Each is calculated on the original subtotal | 10% plus 20% off a $100 cart is $30 off, not $28 |
| Shipping discounts | Only one per order | Free shipping offers never stack with each other |
Some combinations, such as product discounts with order discounts, are only available to eligible stores, and combining several product discounts on the same line item requires Shopify Plus. When discounts can't combine, Shopify applies whichever option is best for the cart and shows the shopper a message that the code could not be combined.
Which discount type fits which goal
- Raise order value: an automatic order discount with a minimum purchase amount (for example, a higher percentage off above a set cart total), or a Buy X Get Y offer.
- Clear specific stock: a product discount on one collection, so full-price bestsellers keep their margin.
- Reward your list: a code sent by email or SMS, limited to one use per customer, so it isn't worth sharing on coupon sites.
- Remove a checkout objection: a free shipping discount, which combines with product or order discounts on every plan.
Schedule the launch with Shopify Rollouts
You no longer need someone awake at midnight to publish a sale theme. Rollouts, found under Markets > Rollouts in your Shopify admin, lets you schedule a theme or checkout change for a set date and time and keep it live permanently or only for a set period. Shopify's help center says Rollouts are available on the Basic plan or higher.
Since October 2026, discounts can go into Rollouts too. That means you can time your BFCM discounts to go live together with your sale theme and checkout changes in a single scheduled launch, then roll everything back automatically after Cyber Monday with an Event.
Rollout limits to know
- A rollout can include up to 250 discounts, and each discount can sit in only one unended rollout at a time.
- Rollouts don't work with vintage themes, and you can't change Liquid templates as part of a rollout, so code changes still ship the usual way.
- Experiments (A/B tests inside Rollouts) need the Grow plan or higher, and anything reaching less than 100% of visitors applies only to the online store.
- Standalone discounts can still use their own start and end dates if you don't want a rollout.
If you're on Grow or above, use the weeks before BFCM to run an Experiment on your offer: test a new discount against your current one and compare conversion results, so you launch the stronger offer to everyone on the day.

Get your theme ready for peak traffic
Shopify scales the infrastructure. At the 2024 peak it handled 284 million edge requests per minute, by Shopify's own count. What it can't fix is a heavy theme. Every extra script, oversized hero image and third-party widget slows the page on the phone where most shoppers buy.
Theme readiness steps
- Duplicate your live theme and build all BFCM changes (banners, badges, landing pages) on the copy. Never edit the live theme in November.
- Check Core Web Vitals for your homepage, top collection and top product templates. INP replaced FID as the responsiveness metric in March 2024, so test real taps on menus, variant pickers and the add to cart button. Our guide to Core Web Vitals for Shopify explains what each score means.
- Compress and resize sale imagery. A new full-width BFCM banner is often the heaviest file on the homepage.
- Keep countdown timers honest and light. Use a timer only if the offer really ends, and prefer a theme section over another app script.
- Test on a mid-range phone over mobile data, not just on office Wi-Fi: home page, collection, product, cart, checkout.
- Freeze code changes about two weeks out. After the freeze, only content changes go live, and only through the scheduled rollout.
Pages to build before the sale
Create one evergreen BFCM landing page at a URL you reuse every year, such as /pages/black-friday or a /collections/black-friday collection. Reusing the URL lets it keep the links and rankings it earned last year. Our Cyber Monday SEO guide covers how to rank that page before the sale starts.
Audit your Shopify apps before BFCM
Apps are the most common source of slow pages and checkout bugs on Shopify stores, and the risk peaks when traffic does. Uninstalling an app doesn't always remove the code it added to your theme, so an audit means checking both the app list and the theme files.
| App type | Common BFCM risk | What to do now |
|---|---|---|
| Pop-ups and spin wheels | Blocks the page on mobile, slows interaction | Delay until engagement, cap frequency, test on a phone |
| Discount and bundle apps | Conflicts with native discounts, counts toward the 25 automatic discount limit | Use native discounts where possible, test every combination |
| Reviews and UGC widgets | Heavy scripts on product pages | Load below the fold, keep star ratings near the title |
| Upsell and cart drawer apps | Broken cart totals, slow add to cart | Test with discounts applied and Shop Pay enabled |
| Uninstalled apps | Leftover snippets and scripts still loading | Search theme code for old app files and remove them on the duplicate theme |
Ask each critical app vendor three questions in early November: have they load tested for BFCM, do they plan any releases during sale week, and how fast is their support on the weekend. Anything you can't get a clear answer on is a candidate to switch off for the sale.
Inventory, checkout and support readiness
Inventory
Set stock levels from last year's BFCM sales by variant, not by product, because sizes and colors sell out unevenly. Shopify Flow, a free app on the Basic, Grow, Advanced and Plus plans, can automate the busywork: tag orders that need manual review, alert your team when a bestseller runs low, or hide products that sell out. Build and test those workflows before the sale, not during it.
Checkout
- Turn on accelerated checkouts such as Shop Pay, which 32% of BFCM 2025 orders used.
- Show shipping costs and holiday delivery cutoffs on product pages and in the cart, so the total isn't a surprise at checkout.
- Place a test order with each discount, each payment method and each market you sell to.
- Check your checkout customizations and apps for anything that hasn't been updated recently.
Support
Write answers for the questions you'll get most (shipping cutoffs, returns, "my code doesn't work") and add them to your FAQ page and help widget. An FAQ accordion is worth adding anyway: it won 19 of 19 QCK A/B tests on homepages and collections. Staff the inbox for all five days of Cyber Week, not just Friday.
The free $100M AI Visibility Roadmap, built from 7,960 live pages and 197 A/B tests, shows how to get cited by ChatGPT, Google AI Overviews and Perplexity.
Your Shopify BFCM countdown
Black Friday 2026 is November 27, so starting in late October gives you about four weeks. Use this timeline and adjust it to your team's size.
| When | Theme and apps | Discounts and offers | Operations |
|---|---|---|---|
| 4 weeks out | Duplicate theme, run speed checks, start the app audit | Choose offers, model margin after stacking | Set stock targets by variant |
| 3 weeks out | Build BFCM sections and landing page on the copy | Create discounts with combinations set deliberately | Build Shopify Flow alerts and tags |
| 2 weeks out | Code freeze, mobile testing | Test every combination in checkout | Confirm carrier cutoffs and support coverage |
| 1 week out | Create the rollout and preview it | Add discounts to the rollout or set start dates | Place test orders in every market |
| Sale week | Monitor speed and errors, no code changes | Watch discount usage daily | Check stock and support queues each morning |
Start the scheduled launch for Thanksgiving if you can. In Adobe's 2025 data, Thanksgiving alone drove $6.4 billion in US online spending, and early access for your email and SMS list rewards your best customers before the crowds arrive.
After Cyber Monday: what to measure
When the rollout reverts, pull the numbers while they're fresh. Compare against last year's BFCM, not against an average November week.
- Revenue per visitor and average order value, by device. Conversion rate alone hides a discount that drove volume but cut margin.
- Discount usage by code and automatic offer, from the discounts report in Shopify Analytics, to see which offers actually drove orders.
- New versus returning customers, so you can plan a post-BFCM email flow to turn first-time buyers into repeat ones.
- Sellouts and slow movers by variant, to set next year's stock targets.
- Organic and AI search traffic to your BFCM landing page, so you know whether to start promoting it earlier next year.
Write a one-page recap with what broke, what you'd launch earlier and which offer won. It's the most useful document you'll have next October.
Make this BFCM your smoothest one yet
The Shopify stores that win BFCM aren't the ones with the biggest discounts. They're the ones whose offers stack the way they planned, whose theme stays fast on a phone, and whose launch runs on a schedule instead of a midnight scramble.
