BFCM marketing is the plan for how you reach, warm up and convert shoppers across Black Friday and Cyber Monday, which in 2026 fall on November 27 and November 30. The brands that win build their audience in October, tease the offer in early November, and run email, text, paid social, affiliates and search as one calendar, because Adobe expects $47.5 billion in US online sales across the five days of Cyber Week alone.
This guide is for Shopify and e-commerce marketers who need a channel plan and a day-by-day calendar, not a list of generic tips. You'll get the 2026 dates and forecasts, what the latest published BFCM data says about which channels drive revenue, a week-by-week campaign calendar, playbooks for each channel and a way to measure it all. If you're working on offers, site speed, inventory and checkout instead, read our companion guide to Black Friday ecommerce strategy.
What is BFCM marketing?
BFCM stands for Black Friday Cyber Monday: the stretch from Thanksgiving through the Monday after, plus the weeks of lead-up and follow-up around it. BFCM marketing covers everything that gets the right shoppers to your store in that window: list building, teasers, launch messages, paid campaigns, creator and affiliate pushes, organic search pages and the follow-up that turns first-time buyers into repeat customers.
It is a different job from running the sale itself. The offer, the site and the warehouse decide whether a visit turns into an order. Marketing decides how many qualified visits you get, when they arrive and how much you pay for them.
Key BFCM 2026 dates
| Date | Event | What it means for marketing |
|---|---|---|

| Thursday, November 26 | Thanksgiving | Mobile, impulse buying; early access for subscribers |
| Friday, November 27 | Black Friday | Main launch day for most brands |
| Saturday, November 28 | Small Business Saturday | Founder story and local angle content |
| Monday, November 30 | Cyber Monday | Biggest US online day; last call or new drop |
| Tuesday, December 1 | Giving Tuesday | Cause tie-ins and gentle extensions |
BFCM 2026 by the numbers
Three primary sources publish BFCM data every year: Adobe Digital Insights (US online spending across retail sites), Shopify (sales by Shopify merchants worldwide) and Salesforce (global shopping data from its commerce platform). Here is what they reported for 2025 and what Adobe forecasts for 2026.
What happened in BFCM 2025
- Adobe: US shoppers spent $14.25 billion online on Cyber Monday 2025 (up 7.1%) and $11.8 billion on Black Friday (up 9.1%). Cyber Week as a whole reached $44.2 billion, up 7.7%.
- Shopify: Shopify merchants sold a record $14.6 billion worldwide over the 2025 BFCM weekend, up 27% (24% in constant currency), to more than 81 million shoppers. Sales peaked at $5.1 million per minute at 12:01 p.m. Eastern on Black Friday. Shopify notes the data is unaudited and its methodology varies year to year.
- Salesforce: Global Cyber Week sales hit $336.6 billion (up 7%), with $79.6 billion in the US. Salesforce reported a 6% rise in average selling price but only 2% growth in global order volume, so much of the growth came from higher prices rather than more orders.
What Adobe expects for 2026
In its forecast released September 28, 2026, Adobe projects $275.1 billion in US online holiday spending from November 1 to December 31, up 6.7%. Cyber Monday should stay the biggest day at $15.1 billion, but Black Friday is growing faster.

Adobe also expects a record 63% of Thanksgiving online spending to come through phones. Plan every creative, email and landing page for a thumb on a small screen first.
Which channels drive BFCM sales?
No single public dataset splits BFCM revenue across every channel, so build your plan from the published pieces and your own analytics. Here is what the primary sources say.
- Email and text: Klaviyo reported that across its customers, email and text drove 42% of total revenue over BFCM 2025 (43% on peak days). It delivered 22.7 billion messages, up 25%, and text revenue grew 25% as send volume rose 34%.
- Affiliates and creators: Adobe found affiliates and partners, which includes social influencers, drove 21.8% of US online revenue on Cyber Monday 2025, up from 20.3% in 2024.
- Social media: Adobe put social media's share of Cyber Monday 2025 revenue at 3.6%, up from 2.3%. Salesforce found social sent 15% of global traffic to retail sites over Cyber Week 2025.
- AI assistants: Adobe measured a 670% jump in clicks from generative AI tools to US retail sites on Cyber Monday 2025, and Salesforce said AI and agents influenced 20% of global orders.
For 2026, Adobe expects social media's share of holiday revenue to grow 17% and affiliates' share 12%, compared with 4% for paid search. Within affiliates, cashback and rewards partners lead with a 36% share of affiliate traffic, followed by influencers and creators at 22%.

The BFCM 2026 campaign calendar
Work backward from Black Friday. If you're reading this in late October, you still have time for every step below, but collapse the first two into this week.
- Six to eight weeks out (early October): build the audience. Launch an early access or waitlist signup with a clear promise, such as first pick of limited stock. Add it to your popup, footer and post-purchase pages. Brief creators and lock affiliate terms.
- Four to six weeks out (mid October): publish the search pages. Put your Black Friday page live on the same URL you used last year, with the event name and year in the title. Refresh gift guides and collection pages so they're crawled before the rush.
- Three to four weeks out (late October to early November): warm the retargeting pools. Run video, creator and product education ads to cold audiences, aimed at engagement and site visits rather than sales. These viewers become your cheapest BFCM retargeting audience.
- Two weeks out (mid November): tease and segment. Send a teaser email that hints at the offer and reminds people to join early access. Split your list into VIPs, past buyers, engaged non-buyers and lapsed customers, and plan a different message for each.
- Thanksgiving week: early access. Open the sale to VIPs and text subscribers first, on Wednesday or Thanksgiving Day. Keep paid budgets on retargeting and branded search.
- Black Friday to Cyber Monday: launch, remind, close. Send a launch email, a midday reminder to non-openers and a last call for each deadline. Raise budgets on your best-performing ad sets in steps instead of all at once, and watch inventory so you don't pay for clicks on sold-out products.
- December: retain and extend. Thank new buyers, send care or how-to content, then cross-sell before shipping cutoffs. Move the sale page to an evergreen state rather than deleting it.
Week by week at a glance
| Week of | Email and text | Paid and partners | Search and site |
|---|---|---|---|
| October 26 | Early access signup push | Creator content goes live | Sale page and gift guides live |
| November 2 | Gift guide email | Prospecting for engagement | Check indexing and internal links |
| November 9 | Teaser and segment cleanup | Build retargeting audiences | Load the final offer copy |
| November 16 | Second teaser, VIP preview | Hold budgets steady | Test checkout and promo codes |
| November 23 | Early access, then launch | Scale retargeting and branded search | Deal page linked from homepage |
| November 30 | Cyber Monday last call | Scale back after the deadline | Switch page to post-sale state |
Email and SMS: the core of BFCM marketing
Email and text are the channels you own, they don't get more expensive when every brand bids for attention, and the 2025 data shows they carry a large share of BFCM revenue. Klaviyo also reported that brands with the smallest discounts grew 14% year over year, and that repeat customer revenue rose 13.5%. Your existing customers are the most profitable part of BFCM, so build the email plan around them.
A BFCM email sequence that works
- Teaser (two weeks out): Tell subscribers something is coming and how to get in first. No discount code yet.
- Early access (Thanksgiving week): VIPs and text subscribers get the offer a day before everyone else.
- Launch (Black Friday morning): The full offer, the deadline and three or four hero products.
- Reminder (Black Friday evening or Saturday): Resend to non-openers with a new subject line, or highlight best sellers and low-stock items.
- Cyber Monday: A new reason to buy, such as a bundle or a new product drop, rather than repeating Friday's message.
- Last call: A short, plain reminder a few hours before the deadline.
Protect deliverability
Sending far more mail than usual to people who haven't opened in months is how BFCM emails end up in spam. Warm up by sending to your most engaged segments first in October, suppress long-inactive addresses, and make sure your sending domain is authenticated. Google and Yahoo require bulk senders to authenticate mail, offer one-click unsubscribe and keep spam complaints low, so check those settings well before November.
For text, send only to subscribers who opted in, keep it to the moments that matter (early access, launch, last call) and watch opt-out rates after every send.
Paid social, search and affiliates for BFCM
Paid media gets the most crowded around BFCM, when every retailer is bidding for the same shoppers. The smart move is to spend on reach while it is cheaper and save your biggest budgets for converting people who already know you.
Paid social
- Run prospecting in October and early November with creative that teaches or entertains, then retarget video viewers and site visitors during the sale.
- Prepare creative in bulk: a version for each offer, each audience and each format, plus a fresh set for Cyber Monday so you're not relying on tired ads.
- Exclude recent purchasers from conversion campaigns so you don't pay to reach people who just bought.
Paid search and Shopping
- Protect branded search. Deal hunters search your brand name plus "black friday" and you don't want a reseller or competitor in that spot.
- Make sure your Merchant Center feed shows the sale price and the right availability. Google also lets you submit promotions in Merchant Center so offers can show across more Google surfaces.
- Pause or lower bids on products that are about to sell out.
Affiliates and creators
With affiliates and creators driving a large share of Cyber Monday revenue in Adobe's data, they deserve a plan of their own. Give each partner their own link and code, send them assets and the offer details at least two weeks before launch, and calculate your margin after commission and discount on every partner deal. Tag every link with consistent UTMs, for example with our UTM builder, so each partner's sales show up cleanly in GA4.

SEO and AI search for BFCM
Organic search is the one BFCM channel you can't switch on in November. Google needs time to find, crawl and rank a page, so the work happens in October, or better, all year.
Google's own guidance for deal pages, published on the Search Central blog in July 2021, still holds up: create a dedicated page for each sales event, reuse the same URL every year, publish it early so it can be indexed, link to it from your homepage and include the event name in the page title, such as "Black Friday 2026 Deals". Our guides to Black Friday SEO deals and Cyber Monday SEO go deeper on each step.
Show up in AI answers too
Shoppers increasingly ask ChatGPT, Perplexity and Google's AI features which product to buy and where the deals are. Adobe expects clicks from AI tools to US retail sites to rise 130% over the 2026 holiday season, with the biggest jump on Thanksgiving.

AI assistants recommend products they can understand. Give them clear product pages with specs, prices, reviews and plain answers to common questions, and make sure AI crawlers aren't blocked in your robots.txt. How to measure BFCM marketing
BFCM makes attribution messy. Shoppers see an ad, open an email, search your brand and buy on their phone two days later, and every platform takes credit. Decide how you'll judge results before the sale starts.
- Use one source of truth. Track revenue, orders, new customers and contribution margin in Shopify and GA4, then use each platform's dashboard only to compare campaigns within that channel.
- Compare against last year and your baseline. Year-over-year revenue matters, but so does how far sales rose above a normal November week.
- Count new customers separately. Revenue from your existing list is cheap. New customers acquired at a sensible cost are what make BFCM pay off over the next year.
- Watch margin, not just sales. Salesforce's 2025 data showed prices rising faster than order volume, so a revenue increase can hide flat or falling profit.
- Check 60 and 90 day repeat rates. The real value of a BFCM customer shows up when they buy again at full price.
| Metric | Formula | Why it matters |
|---|---|---|
| Revenue per recipient | Email revenue divided by emails delivered | Compares sends fairly across list sizes |
| New customer cost | Paid spend divided by new customers | Shows what growth actually cost |
| Blended ROAS | Total revenue divided by total ad spend | Avoids double counting across platforms |
| Contribution margin | Revenue minus product, shipping, discount and ad costs | Tells you if the sale made money |
| 90 day repeat rate | BFCM buyers who order again within 90 days | Measures customer quality |
Your BFCM marketing checklist for this week
With a month to go, these are the moves that pay off most:
- Launch an early access signup and add it to your highest-traffic pages.
- Put your Black Friday page live on last year's URL and link to it from the homepage.
- Write the full email and text sequence now, segmented by customer type.
- Lock affiliate and creator terms, links and assets.
- Start prospecting ads to build retargeting audiences.
- Agree on the metrics and the one dashboard you'll judge BFCM by.
