You should hire a digital marketing agency when you need several specialist skills (SEO, content, development, design, analytics, testing) working together faster and more cheaply than you could hire them yourself. Hire in-house instead when marketing needs one dedicated person full time, deep product knowledge every day, or when you can afford a full team and want to own it.
This guide is for e-commerce and Shopify founders and marketing leads weighing that decision. You'll get the honest pros and cons, what an in-house team actually costs using US Bureau of Labor Statistics data, what agencies charge according to a published pricing survey, a side-by-side comparison, a vetting checklist, and why we think QCK is the right choice for e-commerce brands that judge marketing on revenue.
Why hire a digital marketing agency?
The core reason is access. Growing an online store through search now takes a writer, an editor, a developer, a designer, a data analyst and a conversion specialist, plus the tools each of them needs. Very few brands under a few hundred employees can justify hiring all of those people full time. An agency spreads that team across several clients, so you get the skills in the proportion you need.
The second reason is speed. An established agency already has processes, templates, tools and pattern recognition from many similar sites. You skip the months of recruiting, onboarding and trial and error that a new hire or a new team goes through.
The third reason is perspective. An in-house marketer sees one store. A specialist agency sees what is working across many stores in your category, and what failed, which is often the more valuable lesson.
Benefits of hiring a digital marketing agency
Specialists instead of one generalist
A single marketing hire is usually asked to cover SEO, email, paid social, content and analytics. An agency assigns each discipline to someone who does it every day. For e-commerce, that matters most in technical work such as site structure, product schema and page speed, where small mistakes affect thousands of URLs.
Lower cost for the same range of skills
As the cost sections below show, the fully loaded cost of even a five-person in-house team runs well into six figures a year before tools. An agency retainer buys a slice of a larger team for a fraction of that.
Tools and data included
SEO platforms, rank trackers, testing software, analytics and design tools each carry their own subscription. Agencies already pay for them and know how to use them.
Easy to scale up or down
You can increase scope before a peak season or a launch and reduce it afterwards. Doing the same with employees means hiring and letting people go.
Accountability for results
A good agency signs up for measurable goals and reports against them every month. If it stops delivering, you can replace it in weeks, not months.
Drawbacks of hiring an agency
An honest decision needs the downsides too. These are the most common ones, and how to reduce each.
- Less product knowledge. An agency will never know your products, customers and margins as well as your own team. Reduce this with a thorough onboarding, access to customer reviews and support tickets, and a named point of contact on your side.
- Shared attention. Your account competes with other clients. Ask how many accounts each strategist manages and who actually does the work.
- Outsourced work. Some agencies resell freelancers or overseas subcontractors under their brand. Quality and accountability suffer. Ask directly which roles are employees.
- Vanity reporting. Traffic, impressions and rankings can rise while revenue does not. Insist on reports that tie work to orders and revenue.
- Lock-in. Long contracts, or content and accounts held in the agency's name, make it hard to leave. Make sure you own your site, analytics, ad accounts and every piece of content from day one.

What an in-house marketing team costs
Salaries are only part of the cost of an employee. The US Bureau of Labor Statistics reports that in June 2026, wages and salaries made up 70.0% of employer compensation costs for private industry workers, and benefits made up the other 30.0% (BLS, Employer Costs for Employee Compensation, September 2026).
Here are the median annual wages, from May 2025 BLS data, for the roles an e-commerce growth team typically needs.

| Value | |
|---|---|
| Marketing manager | $167k |
| Web developer | $93k |
| Market research analyst | $79k |
| Writer | $77k |
| Graphic designer | $63k |
Source: US Bureau of Labor Statistics, Occupational Outlook Handbook (May 2025 wage data)
To estimate the fully loaded cost, divide each salary by 0.70 so benefits are included at the private industry average. This is an illustrative calculation, not a quote: your market, seniority and benefits will differ.
| Role | BLS median salary (May 2025) | Estimated cost with benefits |
|---|---|---|
| Marketing manager | $166,790 | $238,271 |
| Web developer | $92,650 | $132,357 |
| Market research analyst | $78,760 | $112,514 |
| Writer | $76,910 | $109,871 |
| Graphic designer | $62,960 | $89,943 |
| Five-person team | $478,070 | about $683,000 |
That is roughly $56,900 a month, before recruiting fees, software, training, management time and the months it takes a new team to become productive. It also gives you only one person per discipline, with no cover for holidays or turnover, and no dedicated conversion specialist or data analyst.

What a digital marketing agency costs
Agency pricing varies widely by scope, so treat any average with care. One of the few published surveys with a stated sample is Ahrefs' SEO pricing study of 439 SEO service providers (Ahrefs, SEO Pricing, updated August 2024). Assuming each respondent charges the top of its price range, the average monthly retainer was $3,209 for agencies, $3,250 for consultancies and $1,348.63 for freelancers.

| Value | |
|---|---|
| Agencies | $3,209 |
| Consultancies | $3,250 |
| Freelancers | $1,348.6 |

In the same survey, the most common agency retainer range was $500 to $1,000 a month, and 57.4% of agencies charged more than $1,000 a month. Average hourly rates were $98.90 for agencies, $171.18 for consultancies and $71.59 for freelancers.
Two caveats keep this comparison honest. First, the survey is about SEO only; a program that also covers content production, development, design and conversion testing costs more. Second, the survey does not state when it was fielded, so prices today may be higher. Even so, the gap is large: 12 months at the survey's average agency retainer is $38,508, compared with about $683,000 for the illustrative in-house team above.
In-house vs agency: side-by-side comparison
Most brands do not need to choose one forever. Many keep a small in-house team for brand, product and email, and use an agency for the specialist work. Use this table to decide where each piece belongs.
| Factor | In-house team | Agency |
|---|---|---|
| Cost | Highest fixed cost: salaries, benefits, tools, recruiting | Lower, variable cost; tools included |
| Range of skills | Limited to the people you can hire | A full bench of specialists |
| Speed to start | Months to recruit and onboard | Weeks |
| Product and brand knowledge | Deepest | Grows with onboarding and time |
| Flexibility | Hard to scale up or down | Change scope by contract |
| Outside perspective | One store's experience | Patterns from many stores |
| Risk if it underperforms | Slow and costly to change | Replaceable in weeks |

When to hire an agency (and when not to)
An agency is usually the better choice when
- You need several disciplines at once, such as SEO, content, development and conversion testing.
- Your budget would cover one or two good hires but not a full team.
- You need results this year and cannot wait for a team to be recruited and trained.
- You are planning a migration, redesign or new market and need people who have done it many times.
Hiring in-house is usually the better choice when
- The work is one discipline that needs a full-time person, such as daily email and social for a fast-moving brand.
- Marketing depends on constant, close collaboration with product, buying or customer service teams.
- You already have a strong in-house team and only need occasional specialist help, which a consultant or project-based agency can cover.

How to choose the right agency
Follow these steps to narrow a list of agencies to the right partner.
- Define the goal in revenue terms. For example, more organic revenue from collection pages or a higher conversion rate on product pages. This lets you judge every proposal against the same target.
- Shortlist specialists in your model. An agency that works mostly with e-commerce and your platform will know your problems already. Our list of top SEO agencies for e-commerce is a starting point.
- Check proof. Ask for named case studies with dates, starting points and how results were measured. Check independent reviews on a site such as Clutch.
- Ask who does the work. Find out which roles are employees and which are subcontracted.
- Review a sample report. It should connect the work to orders and revenue, not only rankings and traffic.
- Confirm ownership and terms. You should own your site, accounts and content, with a reasonable notice period.
| Question to ask | Good answer | Red flag |
|---|---|---|
| How do you measure success? | Revenue and orders from the channels you manage | Rankings, impressions or "visibility" only |
| Who will work on my account? | Named in-house specialists by role | Vague answers or unnamed freelancers |
| Can I see results for brands like mine? | Dated, named case studies with clear measurement | Anonymous screenshots or guarantees |
| Do you share what didn't work? | Yes, including failed tests and why | Only wins are ever shown |
| Who owns the work if we part ways? | You own everything from day one | Content or accounts held by the agency |

Your next step
Write down the revenue goal for the next 12 months, the skills it needs, and what a team with those skills would cost you in-house using the figures above. Then ask two or three specialist agencies how they would reach the same goal, who would do the work and how they would report it. The right answer will usually be obvious once the numbers sit side by side.
